Hyperlocal Playbook: Trust Over Blitzscaling

His playbook emphasizes vernacular content and consistent community engagement as key to achieving better unit economics and retention in regional markets.

Raju Vanapala's approach with Way2News was forged from the failure of his previous venture, Way2SMS. That business, which had scaled to millions of users, was rendered obsolete by regulatory changes in the SMS ecosystem, instilling a focus on sustainable, utility-driven models. Launched in 2015, Way2News was built on the insight that the next wave of internet growth in India would come from regional language users in Tier-2 and Tier-3 cities. The platform delivers short, hyperlocal news updates in eight Indian languages, aiming to capture stories from every village and district, not just state capitals. The company deliberately focused its efforts on achieving deep market penetration in the Telugu and Tamil markets, which now account for approximately 98% of its user base. It took nearly seven years to reach a scale in the Telugu market comparable to the peak of legacy newspapers, a testament to its strategy of slow, trust-based growth. This strategy contrasts with the "blitzscaling" playbook adopted by many Indian startups, which often led to high failure rates. Approximately 90% of Indian startups fail, partly due to a growth-at-all-costs culture that destroyed unit economics in a price-sensitive market. High-profile collapses like Byju's, once valued at $22B, serve as cautionary tales. Way2News has over 50 million downloads and a monthly active user base of around 15 million. The company generates revenue primarily through advertising from local businesses and reported an operating revenue of ₹29 crore in FY23, though it posted a loss of ₹15.14 crore that year after being profitable in FY22. The vernacular content market in India is a significant opportunity, estimated at $53 billion with a regional language user base of 540 million. Studies show that 88% of Indian users trust content in their local language more than English, highlighting the demand for platforms like Way2News. To manage the high volume of incoming stories—around 13,000 to 14,000 daily—Way2News heavily utilizes an AI model to process content, with only about 15% requiring manual publication. The company recently raised a $14 million Series B round in September 2024 to enhance this technology and expand its presence in South India.
